Problem
Joined Phero Perfume when the brand had no USP, no content strategy, no funnel - just another white-label perfume competing on nothing, in a market full of brands doing exactly the same thing.

My role
I owned the relationship and the strategy behind it, start to finish. Onboarded the client, rebuilt the funnel on Shopify, ran the content testing that found the pH insight, and scaled it to 15M+ organic views within 3 weeks of launch.
Outcome
Winning content format scaled across 12+ follow-up videos and drove 15M+ organic views within 3 weeks of launch.
How i solved it
The first thing I did was nothing - no filming, no content calendar, just watching and mapping. I went through the brand's existing presence and the market around it, and the picture was clear: no consistent hook, a funnel that leaked every visitor it attracted, and content going out with no read on what actually worked.
So I fixed the funnel first. Before a single new video went out, I rebuilt the store on Shopify and connected it properly to social and email, the rule was simple: nothing gets posted until there's somewhere real for that attention to land.
Then came content, and it wasn't one clean idea from day one. We tried around 30 videos on TikTok, testing everything - different hashtags, different hooks, different formats. Unboxings. Reviews. Random product placements. Most of it landed quietly and went nowhere, which is the part that doesn't usually make it into a case study, because it's uncomfortable to sit in thirty attempts deep with nothing to show for it yet.
The one that worked wasn't scripted or staged. It was testing the perfume on a friend in a pub, no set, no pitch, just a real reaction in a real place. That single video became the moment everything shifted, because it wasn't "another perfume ad," it was something people wanted to watch happen. Watch it here.
From there, the format became the strategy - testing the perfume on real people, in real places, and letting their reactions do the selling. That one idea, repeated and refined, is what took the account to 15M+ organic views without a penny of ad spend.

What shipped
30+ videos tested across formats and hooks: unboxings, reviews, random product placements, before landing on the one that worked, testing the perfume on a real friend, in a real pub, with no script.
Every video after that followed the same principle: real people, real places, unscripted reactions. No polish, no pitch, just something people wanted to watch happen.
The thing that made it spread wasn't production quality. It was honesty. People trusted a reaction they couldn't fake more than any ad the brand could have paid for.
The winning format went live and immediately outperformed everything before it.
What worked
Testing before scaling saved us from betting everything on one unproven idea. Rebuilding the funnel before posting content meant every video had somewhere real to send people. And staying with the trial and error long enough, even through 30 videos that didn't land, meant we found the one that actually did.
What I'd Do Differently
Set up proper email capture before the pub video went live, so we could have turned that first spike in traffic into repeat customers, not just views. And test the "real people, real places" format earlier. It took 30 videos to find it, but the signal was probably there sooner if we'd trusted unscripted content from the start.
